Who it’s for · under 15, 15 to 49, 50 plus
Your headcount decides what you buy and who runs it.
Under 15 people, your team runs the brain, with a review for every person each quarter. From 15, we run it with the owner each month, and from 50, with your executive team, department by department.
The Decision Discipline Workshop can be added at any size. From 50 people, it usually comes first.
Here’s everything each size buys, side by side, with how each part is priced
The install is always the first build. Each row shows what the part does and how it’s priced, and you get your number on the call.

Add-on, any size
Decision Discipline Workshop
One room, 5 to 15 people who can fund a decision and kill one. At 15 staff that is the owner and the seniors. At 90 it is the executive team.
Any size can take it, on its own or beside the install.
ExplainerWho this is for, and who should wait
The same 4 things hold at every size, from a solo owner to an executive team.
This is for you if
- Your team already uses ChatGPT, Claude or Copilot.
- You want the way the business runs written down once, where every person’s AI can read it.
- You can give each person 90 minutes for the install.
- Someone with authority will approve changes to the brain.
Wait if
- You can’t give each person 90 minutes yet.
- You want changes to land without anyone approving them.
Under 15 people
Under 15, your team runs the brain and we review everyone each quarter
You get the same install as a bigger business, and your team runs the brain from there. Every person gets a monthly note and a 1-hour review with us each quarter.
- What you buy
- The Context Install, then the Context Layer. A solo owner needs only the brain, set up for one person.
- What it asks of you
- 90 minutes with each person at the install. After that, each person spends about 2 minutes once or twice a week on their own approvals, and each team’s leader clears that team’s shared suggestions each week.
- What comes back
- A monthly note for every person, and a report card each quarter that shows the hours saved and where the brain still has gaps.
- How it’s priced
- The brain once per business and each person once, by role. Then the Context Layer per person, each month.
15 to 49 people
From 15 people, the owner gets a monthly brief and a decision session with us
After the install, we bring a Deployment Brief to a decision session each month, and whatever you approve is written back into the brain. Each quarter you get a pack you can hand to your accountant or your board.
- What you buy
- Everything a business under 15 buys, plus Decision Deployment.
- What it asks of you
- A half-day priority session in month 1, with the owner and up to 5 seniors. Then a 60 to 90 minute decision session with the owner each month.
- What comes back
- A Deployment Brief each month and a record of every call, with its owner and date. Each quarter, every initiative is marked fix, fund, scale or stop.
- How it’s priced
- Decision Deployment is one monthly fee for the business, for 12 months, on top of the install and the Context Layer.
If you take the workshop first, its calls run in months 1 to 3, and Decision Deployment starts in month 4.
50 people plus
From 50 people, we usually start with the workshop, before anything is built
We usually start with the Decision Discipline Workshop, so the executive team agrees where AI goes before anything is built. The Decision Layer then runs on the install and the Context Layer, with each department’s own owner and metrics.
- 1. Decision Discipline Workshop
- Usually first at this size, so your executive team agrees where AI goes.
- 2. Context Install
- The first thing we build.
- 3. Context Layer
- Keeps the brain current, and has to be live before the Decision Layer starts.
- 4. Decision Layer
- Signals read weekly, with a monthly pack and a quarterly board review for the executive team.
The executive team works through the pack each month and makes the calls it carries. The Decision Layer is one monthly fee for the business, with a 12-month minimum, and the workshop is priced per firm, for one room.

Not sure where your executive team stands? Answer 4 questions
The workshop is one room of the 5 to 15 people who can fund or kill a decision
At 15 staff the room is the owner and the seniors. At 90 it’s the executive team.
- Before the room
- We interview your key decision makers, and your whole team answers one anonymous question about the time AI could save them.
- The 2 days
- 2 days at every size. Every idea leaves funded, parked or killed, and each funded workflow has an owner.
- After it
- The output deck within 7 days, and a call every 2 weeks for 3 months.
- How it fits
- At 15 to 49 people, the calls run in months 1 to 3 and Decision Deployment starts in month 4. From 50, it usually comes first, so the executive team agrees where AI goes before anything is built.
Grow into the next size and you add one thing on top of what you have
Growing into the next size adds one thing on top of the brain you already have.
- At 15 people
- We can take on the monthly side of it. The install and the Context Layer have to be live before Decision Deployment starts.
- At 50 people
- The Decision Layer runs it with your executive team, department by department, on the brain you already have.
- When someone joins
- They’re installed first and join the Context Layer from there.
- At every step
- Nothing starts before the thing underneath it is working.
What runs on the brain each month, and what we read while it runs, is set out step by step on How it works.
Questions owners ask about size and fit
The size follows your staff headcount, the number the booking form asks for. At 15 to 49 people we run it with the owner, and a business of exactly 50 takes the Decision Layer, with the executive team.
