Every AI idea leaves this interactive workshop funded, parked or killed.
The 5 to 15 of you who can fund a decision and kill one work through the workflows costing the business the most. Before anyone leaves the room, every idea is funded, parked or killed, and each funded workflow has a named owner and a trigger for stopping it.

An example output deck from a room of 6 at a 15-person advice practice. Workflows, roles and numbers are illustrative.
Before we start, we hear from your decision makers and your team.
The room works best when we walk in knowing where your people stand, so the work starts 2 to 3 weeks before the 2 days.
Before the room
- 1. 2 to 3 weeks before:
the interviews1. 2 to 3 weeks before: the interviewsAn hour with each of your key decision makers. We come into the room knowing where each of them stands, and where they disagree.
- 2. At the same time:
one anonymous question2. At the same time: one anonymous questionYour whole team answers one anonymous question about the time AI could save them, so the room hears from the people doing the work before anyone in it speaks.
- 3. From you:
the room and the dates3. From you: the room and the datesTwo dates, and the 5 to 15 people who can fund or kill a decision, including whoever signs off the spend, for both days.
The room takes 2 days.
The write-up and the
3 months of calls after it
sit with us.
Before anyone speaks, each person scores where the business stands with AI. Where people in the same business disagree is the first finding.
Over the 2 days
- 1. Day 1, morning:
where you stand1. Day 1, morning: where you standThe room sees where its scores disagree and settles on one agreed score. Then everyone names the workflows costing the business the most, and the room votes 5 of them onto a shortlist.
- 2. Day 1, afternoon:
what’s worth funding2. Day 1, afternoon: what’s worth fundingEach workflow on the shortlist faces 4 tests: does it move a number the business already tracks, will the team use it, can it be built without heroics, and is the data there today? Failing any one takes it off the list.
- 3. Day 2, morning:
how each one gets built3. Day 2, morning: how each one gets builtEvery workflow still standing gets a 90-day plan in 2-week steps, with a review every 30 days where it earns its next stage or stops.
- 4. Day 2, afternoon:
the lock4. Day 2, afternoon: the lockEvery idea ends funded, parked or killed, and a parked one carries the condition that would fund it. Each funded workflow leaves with its owner, the one number it has to move, where that number stands today, and the level and date at which it gets killed.
Who we need
- The whole room for both days, including whoever signs off the spend.
- For each workflow that gets funded, someone in the room ready to own it, with the authority to commit people and time.
What we do on our side
- In the room: Joel runs both days, and every score and decision is recorded as it’s made.
- Within 7 days: the output deck, written up from what the room decided.
- Every 2 weeks for 3 months: a call with you to check the steps are happening and the numbers are moving, so drift is caught at the next call.
The scarce thing in AI is a decision about which workflows to fund.

which workflows to fund.
The room is the 5 to 15 people who can fund or kill a decision.
At 15 staff that’s the owner and the seniors. At 90 staff it’s the executive team. It’s the same room at both sizes with different names on the chairs, and each funded workflow leaves with one of them as its owner.
At 15 staff
In an advice practice, usually the principal, the practice manager, the senior advisers and the head paraplanner.

At 90 staff
The executive team: the managing director and the owner of each department.

5 people- Managing directorSigns off the spend
- Head of client services
- Sales director
- Operations manager
- Finance manager
An example room at each size. Roles and headcounts are illustrative.
Every decision leaves the room in writing, so it stops coming back.
The output deck comes to you within 7 days. It keeps every idea the room looked at, the parked and killed ones included, each with its reason. If your business runs an AI Business Brain, the decisions go into it as well, where everyone’s Claude reads them.

Nothing that shapes how your team’s Claude answers changes until someone with authority approves it.
Add the workshop at any size, on its own or beside the install.
Of the 4 steps below, it’s the one add-on, and it’s open at every size. Decision Deployment and the Decision Layer, which run the loop with you, need the install and the Context Layer live before they start.
From 50 people, it usually comes first, so the executive team agrees where AI goes before anything is built.
Not sure where your executive team stands? Answer 4 questions- 1. Context Install
- Builds the brain and each person’s Claude, and is always the first build.
- 2. Context Layer
- Keeps the brain current, and has to be live before Decision Deployment or the Decision Layer can start.
- 3. Decision Discipline WorkshopThis page
- An optional add-on at any size, on its own or beside the install.
One room of 5 to 15 people who can fund a decision and kill one. - 4. Decision Deployment or the Decision Layer
- We run the loop with the owner from 15 people, or with the executive team from 50.
The loop that runs on the brain, and what we read while it runs, is set out step by step on How it works.
